Take a shipped feature. Start from the meeting where it was decided and walk down to the ticket, never the other way round: whatever vanished without leaving a trace downstream is invisible if you start from the end.

Everything starts present. All you have to do is take away.

As long as nothing is marked absent, the grid has nothing to say. Step down the dots that do not really survive the passage — and reread the meeting for the constraints column, the longest to check and the most profitable.

A feature is not a process. Do three, of different sizes, before concluding. If all three give the same breaking step, you have something. And do not show the filled-in grid to the people who appear in it: it looks like an individual performance review when what it measures is an architecture.
